Right-sizing your pool fleet: how utilisation data frees vehicles and budget

Most pool fleets are larger than they need to be. Here is how booking and utilisation data reveals the idle vehicles you can safely release, and what that is worth.

Almost every pool fleet we look at is bigger than it needs to be. Vehicles get added when demand spikes and are rarely removed when it settles. The result is capital and running cost tied up in cars that spend most of the week parked — and the only way to see it is to measure utilisation honestly.

What utilisation actually means

Utilisation is booked time divided by available time. If a pool of twenty vehicles is available ten hours a day but only twenty-two bookings of three and a half hours land on a typical day, the pool is running at well under half its capacity. That gap is not waste in itself — you need slack for peaks — but a sustained low number is a signal.

Find the floor, not the average

Averages hide idle vehicles. The useful question is how many cars you would need to meet demand at a sensible target — typically 60 to 70 percent — with headroom for busy days. The vehicles above that line are candidates to release, redeploy or not replace at end of lease.

Right-sizing is rarely about cutting to the bone. It is about replacing guesswork with a number you can defend to finance.

Bookings show where fleet demand really sits

You cannot right-size what you cannot see. When booking, access and return all run through one system, every trip adds to the booking history: who booked, for how long, which vehicle and whether it was actually used. The same system that makes pool cars easy to share also shows how hard they work.
